The Tuesday List

Start with what early warning is actually for. By the time a number is bad, it is priced: the file reflects it, the provision anticipates it, the security was taken for it. The state of a borrower is history. What a portfolio review can still act on is the derivative — the direction and speed of change — and, above even that, the borrower's information behaviour, because numbers describe last quarter while behaviour describes this morning. Levels, velocity, behaviour: three different kinds of signal, and the two intensive-care slots should go to the category where intervention still has options.

Read the eight through that lens. A is the worst number on the page — and has been for two years, fully secured, trading steadily. Weak-but-stable is a known quantity; the file has already done its adjusting. G's loss is real but explained: a weather event, an insurance claim in process, a season — watch the claim, not the borrower. H is a structural decline being managed exactly as a decline should be: amortising down, on schedule; that is the system working, not failing. F is the biggest exposure and C the strategic one — both performing, both deserving their annual deep-dive, neither showing change that two intensive-care slots would alter. E is drift: slow, visible, revisit next quarter. Six of the eight are levels the bank already holds correctly.

Now B and D — the two files where nothing is wrong with the numbers and everything is wrong with the behaviour. B covenants clean at 1.8×, but the monthlies that arrived punctually for years are now late twice running, and the CFO — the person who sent them — has left. D tests at 2.0×, but the auditor was changed downward mid-engagement and management has asked to move a covenant test date. Each event has an innocent version. The pattern rarely does: information behaviour deteriorates two or three quarters before financials do, because management always knows before the accounts show. Late reporting, adviser changes, small procedural requests — these are the borrower's hands, visible before the cards are.

The senior banker's read is D on the option card — borrowers B and D — and the tempting answer (A + G, the two worst numbers) is the instructive miss. Intensive care spent on stable weakness is surveillance of the known; intensive care spent on fast-moving opacity is intervention in the changeable, and the intervention window is precisely those two or three quarters before the numbers catch up, when a conversation is still cheap, a restructure is still consensual, and management still returns calls the same day. Early warning is not about finding the worst file on the list. It is about finding the fastest-changing one — and getting there while the ending is still being written.
